01 / AI systems and transformation

AI systems your operations run on.

Automating a task on its own rarely moves anything. I rebuild the workflow around the system, and your team ends up owning it. Every engagement starts with a process map, not a tool.

No 18-month programme. No rip-and-replace. Built on the stack you already have.

Most AI programmes stall in the same five places.

Where it usually breaks: Pilots that demoed brilliantly, then never crossed into production.
What changes after this engagement: AI systems that quietly run real workflows every day. First production system live in under 90 days, proven at hospital scale.
Where it usually breaks: A vendor stack that grew faster than the team could govern it.
What changes after this engagement: One context layer, one governance posture, no vendor sprawl.
Where it usually breaks: Data sitting in five systems no one has stitched together.
What changes after this engagement: Knowledge your team can actually find without asking three people.
Where it usually breaks: Workflows nobody fully owns, full of human glue between tools.
What changes after this engagement: Operations that scale without proportional headcount.
Where it usually breaks: A board asking "what is our AI strategy" with no defensible answer.
What changes after this engagement: A defensible answer to the board, with numbers, not adjectives.
02 / Process first

Real AI starts with the workflow that hurts.

  1. 01

    Process map

Map the workflow end-to-end with the people who actually do it. Not the org chart. Not the BPMN diagram. The real path. Where decisions happen, where data flows, where time is lost.

  2. 02

    Opportunity scoring

Score automation candidates by impact and feasibility, not novelty. The first deployment should pay for the program, and it usually isn't the most exciting workflow.

  3. 03

    Context layer

Before any agent, build the context: knowledge graph, retrieval, tool access, identity, audit. AI inherits the quality of the context layer beneath it. Skip this and pilots fail predictably.

  4. 04

    Production system

Ship into the workflow that was mapped. Observability, evals, fallbacks, governance. No standalone copilot apps that no one opens twice.

  5. 05

    Operate & harden

The 30/60/90 days after go-live decide whether the system sticks. Eval regressions, decision-log reviews, capability handover, until your team runs it without me.

03 / Live in production

Where these systems already run.

04 / Six classes of system

What I build.

What I have shipped to production. Other classes are possible, but here is where I can judge fit and risk quickly.

  • 01

Agents that hold up in real operations

Multi-step agents with the whole system around the model: scoped tools, cross-model verification, memory, guardrails, trajectory evals. They act in your systems of record and hand back to a human on uncertainty.

  • 02

    Knowledge platforms with verifiable retrieval

Document, contract and policy retrieval with citation grounding, governance and audit. Systems that lawyers, auditors and analysts actually use day-to-day.

  • 03

    Voice agents & customer interaction

Inbound and outbound voice with human hand-off, conversation evaluation and compliance recording.

  • 04

    Sovereign + private LLM infrastructure

On-prem or VPC inference for open-weight models, custom fine-tuning, model routing and audit-grade observability. For workflows where data cannot leave the building.

  • 05

    AI in regulated workflows

Healthcare, legal, financial and public-sector contexts where eval gates, audit trails and provenance are built into the architecture, not bolted on.

  • 06

AI feature integration in existing products

Feature design, eval suites, telemetry and gradual rollout inside a product your users already have. No separate AI tab nobody clicks.

Building agents that survive day two is its own discipline: tools, verification, memory, guardrails, observability. You rent the model and build the system around it. Read the field guide to harness engineering.

Specialism · sovereign and private AI

When the data can't leave the building.

Everything above still applies here: RAG, agents, voice, the rest. Where regulation requires it (FADP, GDPR, EU AI Act, Swiss Berufsgeheimnis, public-sector procurement), I deploy the sovereign and private-AI variant: custom fine-tuning where off-the-shelf models cannot see the data, on-prem or VPC inference, audit-grade provenance from day one. The strategy and the implementation come from the same hands. The references below are systems I shipped.

Shipped in production
  • DocIQ Shield: court anonymisation for the Swiss judiciary, fine-tuned local NER + LLM, zero data persistence (live since 2025, v2 2026)
  • KISIM AI: on-prem PII masking at 97%+ accuracy enabling FADP / GDPR-compliant clinical AI in Swiss hospitals (50+ engineering org, <90 days)
  • Multiple AI / tech due-diligence engagements assessing private-LLM strategy and vendor lock-in risk for PE deal teams
  • Custom-trained local models

Fine-tuning small NER and language models on your sensitive entities, your terminology, your edge cases. Production accuracy where general-purpose APIs cannot match the domain, and never see the data. Reference: 97%+ accuracy on PII detection in Swiss clinical text, zero data persistence (DocIQ Shield + KISIM AI).

  • On-prem and VPC inference

Open-weight models hosted in your data centre, your private cloud, or air-gapped infrastructure. GPU sizing for the actual workload. Model routing across cost/latency/quality tiers. No outbound calls to vendor APIs unless you explicitly choose to.

  • Audit and provenance by default

Every model output traces to inputs, model identifier, prompt version, retrieval sources, and timestamp. Regulator-ready trails for healthcare, legal, financial and public-sector deployments. Designed in from day one, not bolted on.

  • Eval pipelines for fine-tuned models

Continuous regression suites, quality/safety/latency/cost gates, drift detection, observability across both proprietary and fine-tuned model paths. Confidence to ship and confidence to keep shipping.

AI systems fail in operations, not in demos. Build for the Tuesday afternoon, not the board meeting.

06 / Governance

Six rules every engagement runs on.

When engagements fail, it traces to one of these six missing. They are not polish; they are the architecture.

  1. Sponsor before scope

No engagement starts without a named sponsor with budget and decision authority. AI projects without sponsorship turn into demo theatre.

  2. Eval before features

Every system carries an eval suite from day one. No production deployment without measurable success criteria the system has demonstrably met.

  3. Provenance always

Every AI output traces back to its inputs, model, prompt, and version. Audit-grade by default, including in non-regulated environments.

  4. Human in the loop where it matters

Automation depth matched to consequence. Reversible decisions can be fully automated. High-consequence decisions get review gates by design.

  5. Internal team owns it

Engagement ends when the internal team owns operations. I leave behind documentation, runbooks, and capability, not dependency.

  6. No vendor lock-in by default

Architecture preserves the ability to swap models, retrieval engines, or tooling. Lock-in is sometimes the right trade, but it is always a deliberate choice.

07 / Frequently asked

What executives ask first.

What happens on the discovery call?
Thirty minutes. We map your highest-friction workflow, I tell you whether an AI system would realistically carry it and what class of build that would be, and we agree whether a process audit is worth it. No deck, no vendor pitch; if it is not a fit, I say so on the call.
How much of my team's time does this take?
The audit needs under 20 hours of your team's time in total, spread across the people who actually run the workflow. A system build needs a named sponsor and 2-4 hours per week from workflow owners. I do the heavy lifting; your team keeps running the business.
How long until something runs in production?
The audit takes 2-3 weeks. A first system typically ships 4-10 weeks after that, depending on the class: light RAG deployments at the short end, sovereign or on-prem builds at the long end. Not an 18-month programme.
How is this different from a generic "AI consultancy"?
Generic AI consultancies bring you a deck and a vendor list. I bring twenty years of shipping production systems and a process-first method that starts in your workflow, not in OpenAI's catalogue. I co-build, not co-advise.
Do you only work with PE-backed companies?
No. PE portcos are a large share of my work because the operating discipline matches my method, but I take direct mandates from CEOs, COOs and boards in mid-market software, healthcare, finance and legal services.
What if we already have a vendor / SI engaged?
Often the right setup. I act as the technical owner who supervises the vendor work, sets eval criteria, and represents your interest. The vendor builds; I make sure what they build matches what you need.
How do you handle data residency and sovereignty?
On Switzerland and EU data, default to in-region or on-prem deployments. Private LLM infrastructure where regulation requires it. No client data on external services without a written approval trail.
How long until we see ROI?
The 2-3 week audit identifies the first pay-back use case. The system build runs 4-10 weeks. Most engagements break even on the first deployment if the audit was done honestly.
What about change management?
Built into the engagement when relevant, but I am not a change-management consultancy. I refer or partner with specialist change support when the technical solution lands cleanly but the human side needs more than my involvement.
Will you sign an NDA before the discovery call?
Yes. Default NDA before any non-public information is shared. Mutual where it makes sense, one-way otherwise. Standard CH/DE templates accepted; custom templates reviewed quickly.
Can you build inside our existing tech stack?
Almost always yes. I work across major cloud providers, vector databases, model providers, programming languages and frameworks. The point of the audit is to honour your stack, not replace it for novelty.
Can you build AI agents into our product or operations?
Yes. The hard part is never the demo, it is day two. I build agents with the full system around the model: scoped tools, cross-model verification, layered memory, guardrails on what they can touch, and trajectory-level evals. Operations co-pilots, document review, service-desk automation, or agents inside a product your users already have. Built to still be running in month six.
